Transportation and fleet

Building the financial case for a 500-vehicle fleet expansion

The founders were preparing to raise capital for a vehicle rental business planned to grow to 500 cars. They had real operating history from a smaller version of the business, but it was buried in scanned files.

Before and after

Two years of operating history stuck in 81 scanned claim files

  • Billed versus collected gap measured
  • Buying and leasing compared side by side
  • Plan built for a 500-vehicle fleet

The situation

The business rents vehicles through collision repair shops to customers whose cars are being repaired after an accident. Insurance covers the rental where the policy applies, and the customer pays where it does not. Before buying the first large batch of vehicles, the founders needed to know how much capital the business would require, how quickly the fleet could grow and what investors could expect.

One founder already ran the same business on a smaller scale. Two years of rental and collection history sat in 81 scanned claim files, spread across individual documents rather than one dataset anyone could analyze.

Turning scanned files into data

We built an automated document-processing workflow. It read the scanned images, pulled the rental, billing, collection and payment fields, and recorded them in a structured database that the analysis could run against.

After duplicate and conflicting records were resolved, the workflow produced 76 usable claim records covering 16 insurance carriers. The analysis measured the gap between billed and collected amounts, showed where the source records were incomplete, and gave the forecast real operating data to stand on.

  1. 81scanned claim files, two years of history
  2. Automated document reading pulls rental, billing and payment fields
  3. Duplicates and conflicts resolved in one database
  4. 76clean claim records across 16 insurance carriers

What we built

A six-year monthly forecast that owners and investors can work with directly. Change the purchase price, delivery schedule, utilization, financing terms or any other key assumption, and the whole model updates to show the effect on revenue, costs, cash flow, capital needs and returns.

Under the current assumptions, the model supports a 500-vehicle fleet and about $34 million in projected revenue over six years.

What the model covers

  • Fleet purchases and delivery schedule
  • Utilization and operating costs
  • Financing terms
  • Monthly cash flow and capital needs
  • Investor returns
  • Every key assumption adjustable, with the whole model updating at once

Four connected workstreams

The engagement grew into four related pieces of work, each prepared with its own investor summary.

  • 01

    Fleet purchase forecast

Six years, month by month, for a fleet bought outright.

  • 02

    Lease comparison

The same fleet on commercial lease terms, so owning and leasing can be compared side by side.

  • 03

    Historical operating analysis

Billed against collected amounts across 16 insurers, from the founder's own records.

  • 04

    Software platform forecast

The planned operating platform treated as its own business, for internal use and for licensing to other operators.

What the founders can answer now

Investors can see where each assumption came from and which items still need confirming. That matters for a business committing substantial capital before its first full year of operations.

Questions the models now answer

  • How much cash the fleet needs at each stage
  • Whether to buy or lease the fleet
  • How insurer payment timing affects cash flow
  • Whether the software should stay internal or become its own revenue line

What comes next

The next version will use firm 2027 vehicle pricing, financing terms and delivery schedules being negotiated with manufacturers in the United States and overseas. Those terms will change the vehicle cost, monthly cash flow and capital required, and the models and investor materials will be updated once they are confirmed.

The founders also plan to have us design and build their operating platform for vehicle tracking, customer management, claims analysis and day-to-day fleet operations. That work is planned, not yet delivered.

Client name withheld. Figures are rounded and describe the scope of work delivered by AB Analytics. Forecast outputs are projections produced by the model and are not realized results. Reference conversations can be arranged for some engagements.
